顺丰扩张缅甸,专线物流该扩张哪里?
近日,顺丰以400万美元投资缅甸物流公司KOSPA Limited,正式进入缅甸市场,获得25%的股份并进入其董事会。
顺丰近年也在一路扩张业务范围、区域范围、运输设备范围。京东、阿里、德邦等,也在一路扩张,无形中走入赛场。
作为场外吃瓜物流人,哪个企业融了多少资金、整合了哪家公司、从快递转到大件物流、扩行业投资等,都成为茶余饭后的闲谈。
但有时说者无心,听者有心,闲谈之际,大企业的扩张只当新闻,身边人真实的业务扩张成了焦虑之源。
同一物流园、同一条线上、同一家乡,熟人扩张成功,最容易成为小专线盲目扩张的导火线。小型专线企业的管理人多数就是老板和老板娘,夫妻俩吃饭时,商量商量说:隔壁某某专线也这么干的。一场关于业务、场地扩张的股东会议也就敲定了。
后来,多数奄奄一息,直至倒闭......想不通啊,为什么别人成功了,我就失败了呢?
多数是因为扩张前,没有考虑过起跑线的问题!俗话说:你的终点线还没人家起跑线高。盲目扩张的专线,只看人家表面扩张盈利,却完全没有洞悉过对方的实际背景和能力。

各行各业都有淡季和旺季,物流虽然是固定发货,但货主也是根据淡旺季出货,所以物流行业也是有淡旺季的。
旺季时持续盈利,生意蒸蒸日上,账单里钱滚钱。口袋足的时候,最容易想扩张。钱多,扩张业务,扩大场地,一笔钱直接砸进去。
过了旺季,迎来淡季,淡季业务量减少,但固定成本不变。员工工资、场地费用、自有车辆维护等,依然在支出。
此时若所有资金都在旺季投资的扩张业务中,那淡季的日子就是饥荒,却仍要吃饭。
为了避免这种状态,扩张前应该计算好平均盈利价,保证自己在淡季,旺季时,也不至于亏损,再考虑是否扩张。
/我手里有多少固定客源?/
专线上有货主,下有货车司机,做的就是拥有专业运输能力的中间生意。而且但凡涉及到生意,有临时变卦的,有偶尔光顾的,有长期合作的。
专线在扩张前,应该仔细盘点那些长期合作的发货人,确保在扩张期间拥有固定的收益来源,切莫靠着与发货人的情谊维持日常发货量。
尽量和发货较多的企业谈长期合同,以更优惠的价格争取到长时间的合作,保证固定的业务来源。
/扩张项目未来一年营收及亏损?/
对所扩张项目进行全面分析,不要在看到表面盈利。就像在看一个成功人士时,你看得见的是他此刻的辉煌,看不见的是他背后的付出。
项目同理,看得见的是别人的盈利,看不见的是背后的投入和亏损。做一份详细的盈利,亏损表,确保在一年内,你能否承受项目带来的亏损,项目所需的财务支出。
小型专线想发展成一个大型专线;大型专线想发展成更多大型专线。即使是美团这样的大企业,也在寻求更大的发展,但也得面对失败。
美团旗下的小象生鲜是美团扩张失败的一个业务,在近期火速抽身常州、无锡市场,只保留北京区域。
归结到我们一开始讨论的问题,专线企业应该扩张哪里?——稳!心稳!
不要被他人的表向冲错自我意识,要始终稳住利益带来的诱惑,在扩张前,分析现有资金、未来盈利、亏损代价。最后,是放手扩张还是暂时放弃,内心都能有个衡量。
