在电商平台冲击中,传统经销商何去何从?一个经销商的转型之死!
近几年零售行业急剧变化!互联网的盛行给传统经销商带来剧烈冲击!各种B2B平台如雨后春笋,低价、返利、买赠一时间充斥整个行业,传统经销商几十年的运行模式越来越尴尬!变?还是不变?这是一个问题!怎么变?

传统经销商的路在何方?
记得一位培训老师说过一句话:传统经销商有两种死法,一种是等死,一种是找死!
如果死守传统观念不与时俱进,利润越来越薄,成本越来越高,倒闭只是时间问题。
如果和其他平台一样发展B2B平台,没有足够的资源、资金投入下,在其他大平台的挤压中,只是自寻死路!
2018年6月,我的一个客户老张告诉我,他打算自建平台向B2B转型!
老张是典型的传统经销商,做生意近20年,手上有许多代理产品,包括几个一线品牌。目前有终端客户1000多个,在同类型的经销商里算是比较有实力的一个。
老张告诉我,这两年平台对他的冲击太大,三天两头搞活动,许多客户都被电商平台抢走了,生意每况日下,再这样要不了两年就撑不下去了,所以想试试往电商平台转型!
然后就是招人、做app、策划推广方案……
18年年底,从他公司附近路过,顺便去拜访一下!结果还没坐下就开始大倒苦水!
说他转型后还不如转型前,总结了一下,大概是几个问题:
一、低价活动抢客户,丢了利润还乱了市场。现在市场上的平台都是靠返利或者低价来抢占市场,老张要想分得一杯羹不得不加入返利降价大军!结果价格越来越低,部分商品甚至低于进价销售-----没办法其他平台降价你要是不动那客户肯定就流失了。原来的老客户知道老张平台价格后不干了,必须同时降,不然就转到其他平台上去拿货!
二、他手上代理的几个一线品牌,在他平台线上降价后不断给他施加压力,说他私自降价扰乱市场,威胁要取消他的代理权。老张说某某大平台价格和我一样的,业务经理说管不了,那是他们和总部谈的合同,但是你私自降价会影响相邻几个经销商的市场。
三、客户完全没有忠诚度。基本都是左手一个阿里右手一个京东,中间还放几个地区性平台,哪个便宜订哪个,你平台活动一停那就没你什么事了!
做到最后,老张是进退两难!那怎样的传统经销商适合转型?又怎样转型?
其实老张所遇到的问题是大部分传统经销商转型中都会遇到的问题,但是也有部分经销商转型成功的,比如成都本地的蓉城易购、惠进货等。仔细对比一下他们的情况,发现有几个共同点:
一、经营代理的二三线产品销量远远大于一线产品销量,一线产品单品毛利低,价格透明,更容易吸引客户的关注度。所以部分一线品牌就成了价格的开路先锋!厂家如果施压根本不怕,大不了不做经销到市场调货卖,略微亏损还有大部分高毛利二三线产品支撑着!
二,每一个转型成功经销商都各自有至少一个特点!惠进货食品类价格有优势,蓉城易购配送速度快……“多、快、好、省”总能站住一条,主打自己的特色!
三、转型成功的经销商产品数量都比较多——或者是品类齐全,或者是某一品类特别丰富,比如休闲食品,能够将超市所有休食全覆盖!
总结几点便是,一线品牌占比不能太重,集中力量打造一个自己的优势点,往综合性或者专业性方面拓展!
B2B要想取代传统经销短时间内是不可能,但是会逐步压缩传统经销商的生存空间!抓紧时间跟上时代的步伐,留给你们的时间不会太多!
