一个30m²杂货铺,开到全世界,营收超3000亿,靠的到底是什么?
一提到超市,很多人都会想到沃尔玛,一提到便利店,大家就只会想到“7-Eleven”,这两家巨头,多年来一直稳坐全球超市和连锁便利店的头把交椅。
尤其是“7-Eleven”,其完美的供应链一直是被各行业争相模仿和学习的对象。
据公开信息显示,在实体店多米诺骨牌一般的倒闭潮中,“7-Eleven”这个四海八荒第一“碉堡”零售店,依然屹立不倒。坐拥超过66000家连锁便利店,营收超过3000亿元,在2017年全球500强排名第167。
当然,这些成绩也都离不开“7-Eleven”之前的CEO铃木敏文。
40多年前,“7-Eleven”原本是美国南方公司的旗下产业,跑美国取经的铃木敏文慧眼识珠,费劲心力终于从美国南方公司拿到了“7-11”的特许经营权,回日本本土开设“7-11”。
据铃木本人回忆,“7-11”的第一家便利门店,开店那天冷冷的冰雨在脸上胡乱地拍······一位中年人在“7-11”买了一副墨镜,这是“7-11”卖出的第一件商品,而那男子就是第一位客人——戴墨镜的上帝大人。
在电脑不发达、资金不宽裕的艰苦岁月,谁能想到当初那个小小的杂货铺,竟然能发展到世界各地,66000家分店,实现了“撒豆成兵”的奇迹。
今天“7-11”的成功,与扩张、做标品、建设信息链、供应链,以及铃木敏文独门大法“单品管理”都密不可分;但无论战术如何变化,始终不变的“铁律”是“店主”铃木敏文对顾客的研究已经到了“变态”的程度。
▌顾客的需求
铃木敏文把“7-Eleven”的成功归结于“便利”二字——为顾客带去便利。
对便利店来说,头一条,无疑是最好的产品,其次是优质的服务。
▌适当的价格
铃木敏文也不喜欢打“价格战”,更愿意面向那些对价格敏感性不强的顾客做生意,在保持自己稳定性的同时,提供性价比更高的经营服务。
……这些运营策略也确实让“7-Eleven”收到不少好评
在中国,实体店早已在网络电商的打压下迅速衰减,但为什么“7-Eleven”的门店数量却能经久不衰,稳步增长?之所以还有那么多人愿意加盟7-11,除了它自带的流量外,似乎主要的原因在于它超过2万多的平均日销售额:
如果你仔细研究它的财务报表,你还能看到更多惊人的数据,在日本本土的“7-Eleven”只有区区8000人,100亿的纯利润,毛利居然高达90%,人均净利高达120万,数据竟然比互联网巨头阿里巴巴(50000人,427亿净利润,毛利70%)还高。
